ELEMENTS – Series 1 – Creating Clear Strategic Advantage
Before you start scaling your business, we’ve got to understand where you’re starting from. This is where we’ll undertake an assessment of business performance to date and assess growth potential. This is not a deep dive into performance data or detailed analysis of financial accounts, instead, you will use a much more pragmatic approach to evaluate the strengths and weaknesses of the business and agree the “state of play”.
Once you’ve established where you’re starting from you need to create a crystal clear picture of where you want to get to. But before we get into the nitty-gritty of business planning we need to clarify your guiding principles. This is still often the piece of the strategic planning process that gets businesses confused. Clarifying your vision is the first building block of strategic planning and getting the vision out of the leaders head and onto paper is the first step of sharing it with their organization.
Included is also the critically important discovery of your organization’s purpose and core values. Many people think that “purpose” and “values” are all about ethereal fluffy stuff of little relevance to the business or resist because they falsely believe them to be something ‘corporate’. However, a business without clarity about its purpose and values is like a ship sailing without a compass. You’ll use some practical discovery tools to crystallise these.
As your business scales, it is important to get laser-focused on the sales and marketing efforts required to break through to the next level. There are four elements to address in identifying your strategic advantage; who is your ideal customer, what is it about the way you deliver that makes you different from the competition, what is the proven way you provide your service or product to your customers and what industry-wide problem do you guarantee to solve.
You will capture all of this on the VMC Planner – a One-Page Strategic Plan – a simple yet powerful tool that helps edit down your vision, to a single, action orientated page including your growth strategy, 3-Year Goals, 1-Year Plan and priorities for the next 90 days. This provides a succinct way to communicate your vision.
ELEMENTS – Series 2 – Delivering Through Aligned Execution
Now that you have a crystal clear plan, the next step is getting your organization aligned to deliver it. And this is where the rubber really begins to hit the road.
The aim here is to embed the critical tools, processes and systems required to align everyone else in the organisation (onto the same page) to consistently drive execution and results.
You’ll start by developing a Scorecard to put your strategy at the centre of your business. This will be the instruments in your aircraft cockpit. You will focus on a few simple weekly activity-based numbers to provide you with a proactive tool, helping you to anticipate problems before they actually happen and use red-flags to focus on the numbers that are off-track. In time, these numbers will cascade through your organization so that every individual is accountable for delivery.
To build momentum, you’ll probably need to meet even more than you presently do. You’ll establish a routine of regular meetings for your top team made up of daily, weekly, monthly, quarterly & annual meetings to bring focus, alignment and solve problems more quickly. We’ve some tried and tested agendas and tools to help you turn your meetings into highly productive events for change and growth.
When addressing issues, teams tend to spend most of their time discussing the heck out of everything, rarely identifying the real issues, and hardly ever solving anything. This is where you introduce the three-step ‘Issue Solving Track’ to improve your team and organization’s ability to problem-solve.
Finally, in this section you are going to begin building out your organization’s core with processes, intelligent controls and discipline to reduce its reliance on the top leader(s) and to scale faster. I’ll introduce you to an effective systems building framework and you can start to establish the discipline of ongoing systems development into your business.
ELEMENTS – Series 3 – Leading for Organizational Growth
Now that you have created organizational clarity and embedded some game-changing execution tools into your business, it’s time to pay attention to the subtleties and nuances of leading your people in a scaling organization.
Your leadership focus has to be in the right place. You have to be clear that your role as the leader of a fast-growth business is to create a high-performance environment where success is inevitable. You have to make the shift and get the balance right between working ‘in the business’ and ‘on the business’.
We’ll start by introducing you to some team coaching skills and tools to help with building a cohesive leadership team – an integrating group at the top, not you having to be the integrating individual.
Next, we are going to take a deeper dive into the effectiveness of your team and understand if you have the right people in the right seats. You going to use the Accountability Chart to clarify key accountabilities and the right organization structure for the next level of growth. Then you’ll use the People Assessor to analyse if your team members are a fit and in the right roles.
Then we going to focus on the development of your people, in particular, the plan for the development of your managers as coaches.
Finally, I’m going to show you how to systematically cultivate a culture of performance and growth using your organisation’s values that you established in Series 1. You’ll do this by embedding these values into your critical people processes – hiring, performance development, reward & recognition and firing.
ELEMENTS – Series 4 – Personal Growth for New Freedom
A core objective of this program is to help you personally do less by getting your business to produce more. So in this final section, I will introduce some key personal development modules.
Personal Planning – a useful planning tool for your personal life which will provide useful bases for the work you may want to do as part of your own personal and professional development.
Growth Mindset – successful growth leaders don’t have more stamina or built-in genius, they have learned how to think in ways that get results they want.
Time Mastery – making better choices with your time and fundamentally changing how you structure your use of time are the best ways to sustainably create the time to grow your company.
Effective Boardrooms – a board works well if the chemistry between members is good. You will learn what makes a good board and how to create the perfect board meeting agenda.
